The Business Excellence Framework Process

The total programme can be completed within 11 months and includes nine full days NoEE assistance, plus one further coaching/mentoring day to be used at a time that is right for you.
a) Preparation Stage – One Day
We take you through how to achieve excellence and what is involved.  We sit down with your teams and get buy-in on how the programme will deliver tangible results through the work plan. NoEE will work with your chosen business representatives to make an initial assessment of how your organisation performs against key improvement criteria.  
Throughout you will create an evidence base and discussion document using NoEE’s workbooks that will enable your teams to make an honest appraisal of your business functions, and clearly express your core business motivation. Part of this process identifies the critical value streams operating within the business. When this is understood, it is easier to see where improvements are essential, and where improvements are desirable. 
During this process, you will gain an improved appreciation of what your business is good at, how to demonstrate this and where improvements are needed if business objectives are to be achieved within a given timescale.  
NoEE will help you identify key team members who can bridge traditional process silo’s, influence other employees positively, and take an overview of the product and information flows (value streams). The involvement of these employees is essential to get to the end of the self-assessment stage within 2 months. They must be given direct access to the most senior level of management to allow fast and effective decision making when resources and cash need to be allocated to the project. 
b) Self-Assessment – Two Days
Following on from the briefing stage we will work collaboratively with your team to reach agreement on strengths and areas for improvement.  At this stage a portfolio of improvement opportunities which are aligned to your strategic direction and the true purpose of your business will be created. The improvement opportunities include identification of the value stream that the improvement will impact.
c) Plan Stage – Three Days
Based on the findings from the preparation and self-assessment stages, NoEE will supports your team to create a Business Excellence Action Plan based on the vital few actions that are essential to improving business performance.
A Project Charter will be created for each improvement project helping to clearly define the objective, scope, and business impact of that project.  For each project, we will agree the change objective, resources required, relevant sampling strategy and measurements needed to monitor and manage progress, establishing baselines.  
You will then be given time to collect the measurement data (maximum 3 months) and relative supporting evidence.  This will enable a more focused, data driven assessment to validate completion of improvement actions.
d) Do Stage – Two Days
NoEE will show your teams how to analyse the data collected, useful tools for improving process performance, and how then to plan to implement improvements through some simple improvement techniques employing the best of world-class business improvement tools.  This is also an opportunity to refine the project charter(s), based on the information developed in the measure phase, to ensure the business impact is clearly defined.  Your teams will then engage in delivering the improvement projects.  You should aim to complete the initial project(s) within six months.
e) Check Stage – 0.5 Days
Your project teams will present their activities and progress back to your NoEE mentor. The intent is to ensure that the solutions are aligned with the original objectives and that the implementation has engaged the workforce and delivered quality, dependability, flexibility and speed – in that order! The cost benefit is a consequence of these improvements, not the aim of the improvements.
Your mentor may identify further work that is required to maximise the benefit and ensure the change will be permanent.
f) Act Stage – 0.5 Days
In the act stage, you meet with your mentor to learn lessons from the process. Think of this as a peer review, your mentor will work with you to ensure that all the benefits have been identified and realised. This will include looking for opportunities where this same solution will have an equivalent impact, identifying tasks, behaviours and attitudes that worked very effectively, and those that were not so effective. The purpose is to learn and do it better next time by doing more of the things that added value and less of the things that did not add value.
g) Free to use at any time – Coaching/Mentoring - One Day
Included in the Business Excellence Framework is 1 day’s coaching/mentoring so that you can choose what support and guidance you need at a time that is right for you.  This may not be the facilitator you have worked with.  If you require more assistance, then arrangements can be made.
If required, NoEE can also conduct an external assessment of progress.
External Assessment – Two Days
NoEE will check that your organisation has implemented the Action Plan, and that there is a sincere and visible commitment to continual and ongoing improvement from all areas of your organisation.  
Day 1 - Desk top review looking at your action plan and supporting evidence, reviewing your achievements to date, and to determine the progress made.
Day 2 - Reality check whereby the external assessors will carry out a thorough on-site review of your organisation.  This is to not only establish what you have achieved but to assess how well this is embedded within your organisation.
On completion, you will receive a detailed report from the external assessors which will highlight the strengths and opportunities for improvement within your organisation.  It will help you to understand where your organisation is today.  This then enables you to build a detailed approach towards future improvement initiatives, ensuring you achieve your goals.
